Custom CRM Cost: What Drives the Price

Understand custom CRM cost: the drivers, the costs beyond the build, how to estimate effort, fixed price vs time and materials, and how to control spend.

"How much will a custom CRM cost?" is usually the first question in any conversation about building one, and the honest answer is that it depends on decisions you have not made yet. Two projects both described as a custom CRM can differ in cost by an order of magnitude, depending on scope, integrations, data migration and how much of an existing platform you reuse. Custom CRM cost becomes predictable once you break it into its drivers and estimate each one. This guide explains what drives the cost of building and running a custom CRM, how to estimate it without guesswork, how to compare it fairly with off-the-shelf options and how to keep it under control, with a worked estimate.

What drives custom CRM cost

The approach decision has the largest effect. Extending a platform such as Zoho CRM with custom modules, functions and integrations reuses authentication, permissions, reporting, mobile apps and hosting. Building from scratch means paying to create all of them.

The costs beyond the build

The initial build is only part of the total cost of ownership. Over several years, also budget for:

  • Hosting and infrastructure, or platform licences per user
  • Maintenance: monitoring, security updates and bug fixes
  • Enhancements as the business changes
  • Integration upkeep when connected systems change their APIs
  • Support and training for new users
  • Periodic security testing

A useful habit is to estimate a three-year total, not just the build price, when comparing options.

Estimating custom CRM cost without guesswork

Estimates become reliable when they are built from small, well-understood pieces:

  1. List the modules and features in scope, each described in a sentence or two
  2. List integrations, with direction, volume and the API available on each side
  3. Describe the data migration: sources, volumes and quality
  4. Estimate effort for each item in days, with a range rather than a single number
  5. Add effort for design, testing, project management and deployment
  6. Add a contingency for unknowns, larger when requirements are uncertain
  7. Multiply effort by the day rate of the team doing the work

A short discovery phase, typically a few weeks of workshops and technical investigation, turns a rough range into a much tighter estimate. It is usually money well spent on any substantial project.

Worked example: estimating a custom CRM build

Suppose an equipment rental company needs a CRM covering accounts and contacts, a rental contract module, asset availability, delivery scheduling and integration with its accounting system and website. It compares extending a CRM platform with building from scratch. The effort figures below are hypothetical, chosen to show the method; real numbers come from your own discovery.

Multiply each total by the day rate to get a build cost. The comparison does not end there: the platform route adds licence fees per user each year, while the custom route adds hosting and a larger maintenance burden, because the team maintains authentication, permissions, reporting and the mobile app as well as the custom modules. A three-year view compares build cost plus three years of licences or hosting plus three years of maintenance and enhancements for each option.

In this example, the platform route needs less than half the build effort, mainly because generic features come ready-made. Building from scratch would make sense only if the company had requirements the platform could not meet, or user numbers high enough that licence fees outweighed the extra build and maintenance.

Fixed price or time and materials?

A fixed price gives budget certainty but only works when the scope is well defined; suppliers add a margin for risk, and every change becomes a negotiation. Time and materials is more flexible and often cheaper overall when requirements will evolve, but needs close tracking. A common compromise is a fixed price for discovery and the first release, followed by time and materials for later phases once the system and the business's real needs are better understood.

Keeping costs under control

  • Fix the scope of the first release and keep a backlog for later phases
  • Reuse platform features wherever they are good enough
  • Prioritise integrations by value; not every system needs a real-time link on day one
  • Clean data before migration to shorten that phase
  • Pay for discovery before committing to a fixed price for the build
  • Track spend against estimate by item, so overruns are visible early

Common mistakes

  • Comparing a build price with a licence price, ignoring maintenance and hosting
  • Skipping discovery and accepting a single-figure estimate
  • Building generic features that a platform already provides
  • Underestimating data migration and integrations
  • Allowing scope to grow during the build without re-estimating

Frequently Asked Questions

How much does a custom CRM cost?

It depends on the approach, scope, integrations, data migration and interface requirements. Estimate each item in days, add design, testing and contingency, then multiply by your team's day rate.

Is it cheaper to extend a CRM platform or build from scratch?

Extending a platform is usually cheaper to build because authentication, permissions, reporting and mobile access come ready-made, though licence fees continue every year.

What ongoing costs does a custom CRM have?

Hosting or licences, maintenance and security updates, enhancements, integration upkeep, support, training and periodic security testing.

How can we get an accurate estimate?

Run a short discovery phase to define modules, integrations and data migration in detail, then estimate each item with a range and an explicit contingency.
