AEO and GEO KPIs Scorecard 2026

A monthly scorecard and reporting framework for AI search visibility: which KPIs to track, how to set noise bands, and how to report LLM citations and pipeline to leadership

•Insyrge

Which AEO and generative engine optimization (GEO) KPIs belong on a monthly scorecard, a template you can copy, how to tell real change from noise, and how to report AI search visibility to leadership.

The AEO and GEO KPIs worth reporting each month are: AI answer share (how often ChatGPT, Gemini, Perplexity and Google AI Overviews mention you for a fixed set of buyer questions), LLM citations (how often they link to your pages), AI referral visits and conversions, Google AI feature impressions, branded search demand, and pipeline from AI-sourced leads. Put them on one monthly scorecard, compare each number with its noise band, and report trends to leadership rather than single snapshots.

This post covers which KPIs to report, a scorecard template you can copy, how to tell a real change from random movement, and how to present it to leadership. For setup basics (GA4 channels, Search Console filters, CRM fields), see our guide on how to measure AEO and AI search visibility. New to the topic? Start with what answer engine optimization (AEO) is.

Quick answer
Report six AEO and GEO KPIs monthly: 1) AI answer share across a frozen prompt set, 2) LLM citation rate, 3) AI referral sessions and key events in GA4, 4) AI Overviews and AI Mode impressions in Search Console's generative AI report, 5) branded search clicks, and 6) AI-sourced leads, pipeline and revenue in your CRM. Run each prompt several times, measure your noise band, and only call a change real if it is bigger than that band and holds for two periods.

What changed in AEO and GEO measurement in 2026?

A year ago, most AI search visibility reporting relied on screenshots and guesswork. Several changes in 2026 give you real data to put on a scorecard:

  • Google's generative AI performance report. Google launched dedicated generative AI reports in Search Console on 3 June 2026 and rolled them out to all websites worldwide on 31 August 2026. The Search report shows impressions in AI Overviews and AI Mode by page, country, device and date. It does not include clicks.
  • A branded queries filter in Search Console. Announced on 20 November 2025 and available to all eligible sites since 11 March 2026, it splits branded and non-branded queries automatically.
  • An AI Assistant channel in GA4. GA4's default channel group now has an AI Assistant channel for visits from sources like ChatGPT, Gemini, Deepseek, Copilot and Grok. Google AI Overviews and AI Mode clicks still count as Organic Search.
  • The "AI visibility gap" is now named. In October 2026, Matomo described how analytics can record an AI referral visit but cannot show whether an earlier AI answer influenced a later organic or direct visit.

Which AEO and GEO KPIs should you report?

Keep it to six KPIs. Each answers a different question, and each comes from a different source.

1. AI answer share (share of answers)

The percentage of answers across your tracked buyer prompts that mention your brand, per engine. Report it next to your top competitors' share, because 30% means little until you know whether the leader is at 20% or 80%.

2. LLM citation rate

The percentage of answers that link to your site as a source. Keep it separate from mentions. HubSpot advises logging citations (a linked source) and mentions (no link) separately, and practitioners on r/aeo point out you can be mentioned without being cited, or cited without being recommended.

3. AI referral sessions and key events

Sessions from the GA4 AI Assistant channel (or your own AI channel), plus the key events they trigger. Ahrefs notes that some AI platforms and apps do not pass referrer data, so treat this as an undercount.

4. Google AI feature impressions

Impressions in AI Overviews and AI Mode from the Search Console generative AI report, and which pages earn them. This is the closest thing to "getting cited by AI Overviews" data that Google gives you.

5. Branded search demand

Branded clicks and impressions from the Search Console branded queries filter. When AI answers mention you, some people search your name later, so this is a useful indirect signal.

6. AI-sourced pipeline

Leads, opportunities and revenue where the CRM lead source or the self-reported "How did you hear about us?" answer is an AI assistant. This is the KPI leadership cares about most.

What does a monthly AEO and GEO scorecard look like?

Copy this template into a doc or slide. Each KPI gets the same five lines, so the scorecard reads the same every month.

Scorecard template

  • Header: month, prompt set version, engines tested, runs per prompt, and any definition changes (ideally none).
  • For each of the six KPIs, write:
  • This month's value
  • Last month's value and the change
  • Noise band (how much it moves with no real change)
  • Status: real gain, real drop, or within noise
  • One-line note on why, if known
  • Competitor line: your AI answer share against two or three named competitors, per engine.
  • Top cited sources: the five domains or pages the engines cite most for your topic, and whether you are among them.
  • Accuracy check: any wrong facts an engine stated about you, and where they seem to come from.
  • Actions: three things you will do next month, each linked to a KPI.

Example of one filled-in KPI line

Written in words, a single line might read: "AI answer share, ChatGPT: up from last month; noise band measured at a few points; change is inside the band, so status is within noise; no action yet." Use your own numbers. The point is that every KPI carries its noise band and a status, so nobody celebrates random movement.

How do you set benchmarks and noise bands?

AI answers are non-deterministic: the same question can get a different answer each time. Benchmarks only work if you control for that.

  1. Freeze a prompt set. Write 20 to 50 questions in the words real buyers use, such as "which company should I hire for…" or "what is the best tool for…". Keep branded and non-branded prompts in separate groups. Version the set and do not edit it mid-quarter.
  2. Fix the conditions. Same engines, same location, same schedule, and fresh or logged-out sessions where possible, because history and personalization can change answers.
  3. Sample, do not snapshot. Run each prompt several times per engine and report how often you appear. One r/aeo practitioner counts a mention only when it shows in two of three runs.
  4. Measure the noise band. Run the full set several times back to back on the same day. The spread between those runs is your noise band. Work it out per prompt group, because broad questions tend to swing more than narrow ones.
  5. Set your baseline. Your first full month is the benchmark. Compare against your own baseline and competitors in the same answers, not against numbers from other companies' reports.
  6. Apply a rule. Treat a change as real only if it is bigger than the noise band and holds for two reporting periods.

For Google AI Overviews, remember that not every query triggers one. Calculate visibility only from the queries that did, or your share will look worse than it is.

How do you report AEO and GEO results to leadership?

Leadership wants to know three things: is it working, is it worth the money, and what happens next. Structure the report around those.

  1. Start with pipeline. Lead with AI-sourced leads, opportunities and revenue from the CRM, including self-reported attribution.
  2. Then show the supporting trend. AI referral visits, branded demand and Google AI feature impressions, shown as a three to six month line, not a single month.
  3. Then show visibility. AI answer share and LLM citations against competitors, with the noise band stated.
  4. Say what you cannot see. State plainly that AI influence on later organic or direct visits is not fully measurable. Matomo's advice is to use each source for what it records and not to reclassify traffic as AI on assumption.
  5. End with three actions. Specific, owned and dated.

Keep it to one page. If a KPI is within noise, say so. Credibility is the thing that keeps an AEO or GEO budget alive.

Does AEO actually work, and how would you know?

This is one of the most common questions on r/aeo, and the honest answer is: you know when several independent signals move together. A rise in AI answer share on its own could be noise or a tool quirk. A rise in answer share, plus more AI referral visits, plus more buyers saying "I found you through ChatGPT," is a case you can defend.

One practitioner on r/DigitalMarketing described the evidence as a ladder: a prompt test shows a mention, then a citation of your URL, then referral traffic, then conversions. Each step is stronger evidence than the one before. Your scorecard should show where you are on that ladder.

How do I know if ChatGPT mentions my brand?

Do not ask ChatGPT "do you know my brand." Ask the questions a buyer types before they choose, without your brand name in them. Run each one several times, in ChatGPT and in other engines separately, and log three things: were you mentioned, were you cited, and which sources were cited. Tools such as HubSpot's AEO tool automate prompt tracking across answer engines, but a spreadsheet works for a first baseline.

What are the most common AEO and GEO measurement mistakes?

These are the easiest errors to make, and each one can make a scorecard look better or worse than it really is.

  • Reporting one run as a result. A single screenshot of ChatGPT naming you is an anecdote, not a KPI.
  • Changing the prompt set every month. If the questions change, the trend is meaningless. Version your set and change it only at quarter ends.
  • Mixing branded and non-branded prompts. Branded prompts almost always mention you and inflate the share. Report them separately.
  • Counting mentions and citations as one number. They mean different things and need different fixes.
  • Ignoring the denominator. Some tools count a query with no AI Overview as a miss, others drop it. Ask how each tool defines its metrics before comparing them.
  • Treating GA4 AI traffic as the full picture. Referrer data is often missing, and AI Overviews clicks sit inside Organic Search.
  • Relabelling direct traffic as AI. Assumed attribution destroys trust. Use self-reported attribution instead.
  • Only checking your own logged-in account. Personalization skews answers. Use fresh sessions and spot-check by hand.
  • No accuracy check. Being mentioned with wrong pricing or services is worse than not being mentioned.
  • No action line. A scorecard that does not lead to three changes next month is just a report.

Frequently asked questions

What are the main AEO and GEO KPIs?

AI answer share, LLM citation rate, AI referral sessions and key events, Google AI feature impressions, branded search demand, and AI-sourced pipeline in your CRM.

What is the difference between AEO and GEO KPIs?

In practice they overlap. AEO KPIs focus on being cited as a source in AI answers; generative engine optimization (GEO) KPIs focus on how models describe and recommend your brand. One scorecard can cover both.

Can I see if I'm getting cited by Google AI Overviews?

Partly. Search Console's generative AI performance report shows impressions for your pages in AI Overviews and AI Mode, by page, country, device and date. It does not show clicks or the exact queries.

How do I track LLM citations from ChatGPT, Gemini and Perplexity?

Run a frozen set of buyer prompts in each engine several times, and log whether your domain appears in the cited sources. Tools can automate this, but check their definitions first.

How often should I report AEO and GEO results?

Monthly, with quarterly reviews of the prompt set. Monthly gives enough runs to see past the noise without waiting too long to act.

What is a good AI answer share?

There is no universal benchmark. Compare against your own baseline and competitors in the same answers, and only count changes larger than your noise band.

Does AEO actually work?

You can show it does when AI answer share, AI referral visits, branded demand and self-reported AI leads rise together over several months. One metric alone is not proof.
